Kojima missed deadlines and demanded more cash — why Sony dropped Physint

Sony pulling out of Physint — the spy-action game announced by Hideo Kojima in 2024 — wasn't just a cold business call. According to Bloomberg's Jason Schreier, repeated missed deadlines, mounting budget demands, and a shift in PlayStation's exclusivity strategy all pushed the publisher to walk away mid-development, leaving Xbox to pick up the pieces.

The budget problem

Schreier's sources say Kojima Productions repeatedly blew through internal milestones on Physint, and the studio kept asking for more money despite the game still being three to four years from release — with the agreed budget already exhausted. The numbers in context make that call look inevitable: Death Stranding and Death Stranding 2 together cost an estimated $300 million to produce. DS2 has moved around 2.5 million copies (1.8 million on PS5, 700,000 on PC), generating roughly $170 million in estimated revenue — well short of breakeven on that combined spend. First-week sales for DS2 dropped about 50% compared to the original.

The exclusivity math

There's a structural problem on top of the financial one. Sony has been tightening its stance on single-player, big-budget games: it wants full exclusives, not timed windows. The trouble is that the IP for both Death Stranding and Physint sits with Kojima Productions, not PlayStation Studios. That means the best Sony could realistically secure was a timed PlayStation exclusive — exactly the kind of arrangement the company is moving away from. A July 2026 reversal on PC exclusivity made the economics even worse. Sony notified Kojima of the cancellation in mid-June 2026.

Xbox steps in

Xbox announced it would publish Physint on September 9–10, 2026. For Microsoft, per Schreier, this is as much about image as it is about the game itself — a high-profile rescue from the creator of Metal Gear that gives Xbox a marquee title to point to. The deal also expands beyond Physint to include film and TV collaborations, with Xbox VP Asha Sharma leading negotiations. Physint joins OD, Kojima's horror project with Microsoft, as the second game in what is now a broader creative partnership.

No release window for Physint has been confirmed. Given that Schreier's sources put launch still three to four years out as of the cancellation, expectations should be kept in check.
